I'm not overly familiar with that fork but I'm guessing you've blown your negative air spring and were pressurizing the lowers (air was seeping out of the spring, into the lowers, hence the dust seal...

If it is really firm off the top yet the fork still seems to have effective rebound damping it is most certainly your negative air spring. Check it and check it again.

Sounds like your negative spring isn't holding any air. Did you fill it up? Is it holding air?
